What this hire really comes down to

A Deputy CISO or Business Information Security Officer acts as the operational engine for your security program. You need a leader who translates high level risk frameworks into daily practice across specific product lines or regional offices. Their primary value is technical translation. They take your overarching security strategy and force it to work within the constraints of active development cycles and existing operational budgets. If your CISO sets the destination, this person determines the route and manages the vehicle maintenance during the trip.

This position requires someone who prefers building processes over writing theoretical policy. You are looking for a practitioner who understands the friction points between engineering velocity and security requirements. They should feel comfortable owning the implementation of a controls framework without needing constant guidance. Look for an operator who can talk to a business unit lead about why a specific encryption standard matters for a pending client contract without resorting to jargon. They should prioritize risk reduction that supports rather than hinders the primary business function.

What we check before you see anyone

  • Controls Framework Implementation

Ask how they have mapped controls to NIST CSF or ISO 27001 requirements. You want evidence that they have taken a blank sheet of paper and built a functional control set. A strong candidate will walk you through how they prioritized controls based on business impact rather than just following a checklist.

  • Audit Preparation History

Check their specific experience in preparing for SOC 2 or PCI audits. Look for someone who has managed the evidence collection process from the technical team side. They should describe how they identified missing documentation or broken processes before the external auditor arrived.

  • Incident Response Execution

Require them to narrate their direct involvement in a real security incident. You need someone who has coordinated technical response teams while keeping leadership informed. Their answer should focus on the steps they took to contain the threat and what they changed afterward to prevent recurrence.

  • Credential Relevance

Treat CISSP or CISM designations as evidence of baseline security knowledge rather than proof of production capability. Use these as a screen for theoretical literacy but test their practical decision making through technical scenarios involving your current architecture or cloud setup.

Where we find them

Look for candidates currently working in security operations or infrastructure engineering. People who have transitioned from hands on network security or systems architecture roles often possess the necessary technical credibility to gain trust from your engineering staff. They understand the reality of backlogs and technical debt.

Target individuals motivated by the transition from reactive firefighting to proactive program design. The best candidates want to move into a space where they can influence security at the architectural level. They are often stalled in individual contributor roles where they lack the authority to change the larger security culture or business processes.

Mistakes we see

  • Hiring a candidate who only knows how to report on risk without having any practical experience in fixing the root cause of the risk.

  • Prioritizing theoretical framework knowledge over the ability to negotiate security requirements with stubborn product managers or lead engineers.

  • Selecting a leader who lacks a deep technical background and struggles to evaluate whether their team is actually implementing controls as described.

The search in three steps

  1. Agree the brief

During intake, identify which regulatory compliance mandates are currently the biggest drag on your engineering team and document the specific friction points.

  2. Find and speak with people

Search for candidates who have experience working within the exact compliance frameworks causing your current blockers, such as FedRAMP or HIPAA, rather than generalist profiles.

  3. Introduce the people who fit

Evaluate finalists by giving them a hypothetical scenario where an engineering team refuses to implement a security control due to speed concerns, asking how they would force compliance while maintaining delivery momentum.

Questions about this search

How should this role be compensated relative to other security staff?

This role is a force multiplier and usually commands a premium over individual contributor roles. Position it between your senior technical security staff and the CISO to reflect its operational ownership.

What happens if a strong candidate receives a counteroffer?

If a candidate is weighing a counteroffer, refocus the conversation on the autonomy and program influence they will have here. Counteroffers usually provide temporary salary bumps but rarely change the lack of strategic impact that caused them to look for a new role.

Does this role need to be onsite?

While physical presence helps build relationships with business unit leaders, the core work is heavily technical and process oriented. A hybrid model is usually sufficient if the candidate demonstrates high communication frequency.

How do I verify their technical fit?

Use your engineering leads to interview them on specific architectural security questions. Do not rely on HR screens to validate technical depth because the role requires bridging the gap between security and engineering.

What are the limitations of a short list?

A short list is beneficial because it forces you to focus on the top three candidates who can solve your most pressing compliance issues immediately. Limiting the pool helps ensure you do not get distracted by candidates who have impressive titles but lack specific operational experience.
